If Guren touches Tsunade or Sakura once, they die through crystallization.
I was going to make other points about this, but i'll just leave this quote from narutopedia: "The Crystal Release, though powerful, has two known weaknesses, the first being that it cannot crystallise either raw energy or chakra as they have no physical mass to crystallise, allowing a person with either energy-based techniques, such lightning, fire, wind, or
good chakra control to properly counter it."
Guren can crystallize Mei's lava, acid, or water. Without her ninjutsu Mei's useless.
Coincidently, the quote above also counters this. Both lava and acid make use of fire, which Guren can't crytallize.
Hell, even Naruto and Gamatatsu's collaboration jutsu proved to be stronger.
And if you pay enough attention to the little things, you'll realise Mei is more than just a lava and water tap
Guren crystallized Shino's bugs before they even touched her. She could do the same to Konan's paper and send it back at her.
Don't reduce Konan to Shino's level. She's got enough skill to clash with Jiraiya (the man who wouldn't hesitate to fight Oro as a fellow S-rank, while Guren would most likely be paralyzed with killing intent alone) at the same time and stalemate in a paper and fire trade.
Shino's fighting style doesn't even encourage direct combat, its no surprise he got countered so easily. If he was in Konan's place i bet he would be burnt along with his insects.
There's a clear difference in level, skill, style, AoE, attack speed, power and most importantly, portrayal. Shino's inferiority doesn't suggest in any way that Konan would be made a sitting duck.
Guren also has huge chakra reserves with her ability to trade her life force for chakra.
Point? T&S have a Yin Seal both (no contest here), Mei has been spitting giant and powerful jutsus for hours (her status as a kage alone implies she has above average reserves, along with her giant and powerful jutsus) and Konan powered up billions of explosions for ten minutes non-stop and could still continue to battle (also, similar to Mei, her S-rank status alone implies her reserves are abundant).
Trading her life force is a desperate move that can only power up one attack, after that she's out of comission. Not a great thing.
She also had a crystal barrier that Sakura couldn't break through
Did she have her Yin Seal at that point? Even Tsunade who's weaker than current Sakura could one-shot that barrier... Unless you think its Susanoo level of course.

Would've been very useful against Kakashi, Naruto and Shino, yet, she opted for a defensive stance.

Which even Hinata could defeat... These girls are way above her level.
Even Hashi's clones (which are among the best clone jutsus) are substantially weaker than the original. I can only imagine how weaker Guren's are.

What exactly are you talking about? IIRC Guren was no match for the Sanbi in any way. Everything she used was ineffective or overpowered.

Which are not killing T or S, maybe not even hitting once, can be washed away by Mei's Suiton or simply let go through Konan's paper body.
and the ability to focus a ray of light through her crystal that burns the target
A last ditch effort which can be tanked by the medics, avoided by Konan and maybe overpowered by Mei (or she can simply jump aside).
What's so great about this jutsu anyway. Its just one of the many Guren has, definitely not the best.
There's also the fact that she can crystallize the air moisture, allowing her to create projectiles in the air around her and her opponent.
Again, the medics tank or avoid, Mei can overpower with Suiton and Konan doesn't care.
