It could be that he just didn't change all that much or kept the same attire. If you see Rock Lee, he's gotten more and more like Gai and his attire, so Gai might have just stayed the same to mirror Rock Lee. Gai was never stated to die as Naruto made his heart stop burning out the last amount of chakra and reinforced it with life force.

Considering Naruto could completely save Obito from the surely fatal consequence of losing Bijuu+having his heart stabbed by Madara's hand, it is not so far fetched to assert that guy would make a full recovery. Dont conclude he's dead just because he doesn't have concept art. N
