The fact that Gai survived but was crippled was satisfying. However, I think it is safe to say it would've been cool if he could have gone out while in the lead against kakashi

Change his mind? What makes you think Kishi was set on having Gai die then changed his mind? Clearly he premeditated having him live just like he let every other 'certain death' scenario end in the person living through it somehow. He committed to NOT killing a character who's only power was to open OP gates in the first place. Considering Kishi's history in the manga, it would have been more surprising if he died.

He should have died. It Would have been good character development to Lee as well as Kakashi and a better wind-up to Gai's character than being crippled on a wheelchair for the rest of his life. But I guess Kishi can't easily kill off characters even if he did build up to that moment by hype and flashbacks. Add to that, that he maybe didn't want to add another casualty to team Gai after Neji.

I think it was a bad choice to let him live on Kishi's part. To each their own but I think it would of been cooler if Gai went out in a blaze of glory.

Naruto revived him , so , obviously yes , Gai should have survived 8th gate with Naruto's help , revived=not dead.
Without Naruto , that's another story , and I don't want to read that story.

Accept the manga , that's useless to blame the mangaka because the manga didn't go your way , because "you" is almost always very < to the mangaka.

I agree with this. Its not that he used the gates and simply lived, he was aided in staying alive. Its just like all the others Kishi let live, they got help from others with the power to heal or revive. So many jimmies rustled with this one.

I'm glad he survived, he is handicapped for life. That is a good enough punishment IMO
