You have to murder uchiha to get sharingan unless you know orichimaru then you can get a shin arm when you mess with one uchiha all the other will come after you

As far as Gai is concerned, you and I both know that was Kisame in the waterfall lol but what Kisame was saying could be interpreted as true. However, we've seen way more occasions where Gai was faced with instances where his morale could've got the best of him but he always rose above it.
Just look at how he was as a kid. I hardly think being told you're old is enough to keep someone in Izanami. That's not a deep, heavy issue for Gai i don't think

In the anime Guy actually briefly speaks to the Waterfall in the same way Naruto did. They didn't fight and Guy just sort of came away from it really disillusioned. Next time he went to face it I believe it was Kisame.

But...why is Kisame a sword, humanoid and the a sword again in the space of 10 seconds? I think this WAS Dark Guy and then it was cut short by Kisame. Doesn't really add up otherwise imo

That doesn't mean he falls for Izanami. He was convinced by Naruto that hate and power is not the key to peace. That has nothing to do with Nagato accepting the truth about himself, nagato accepted the truth and that's why he followed akatsuki.

What we saw or what Kishimoto was conveying, was that the figure was more of a figment of Gai's imagination. You can tell this by the sound of the figments voice. It's really a good technique directors use to help the audience make up their own interpretation.
In NV logic however, its probably as you say it: Kisame switched between both to help fool Gai into believing that it was his dark self

So izanami wouldn't work unless he uses Izanagi to re-write his death.

I don't think Izanami is only for those who can't accept themselves for who they are. It's range of use has to be wider for it to be a useful jutsu.
It was designed to counter Izanagi, which is a jutsu people use not necessarily when they don't accept who they are but more because they can't accept death just yet.
The way it is is like this: Izanagi, most of the time, is used by fodder uchiha who had trouble accepting their fate. This kind of mindset is synonymous with a person who has a weak mind. Kabuto also had a weak mind even though he wasn't fodder and even though he probably would accept death if it came for him. In other words, Izanami worked on kabuto for entirely different reasons then it worked on fodder Uchiha.
In fact i think overall, everyone's situation is a little different from each other. Izanami is simply a jutsu that makes you accept what is reality. The fact that the same jutsu had very different uses on Kabuto than it had on the Uchiha proves this.
Danzo probably knows who he is for sure, but because he had a bunch of Izanagi, he would've still succumbed to Izanami because he would've not accepted death, as he would've thought it would be impossible for him to die with all those Sharingans in his possession.
This is why I feel Nagato would've succumb to Izanami. His view of reality wasn't complete because he was eventually swayed. As long as your view of reality isn't iron-clad, you can fall victim to Izanami. I know i said a lot but i hope that clears it up a little.
