Ok. Now when we first seen Minato fight it was against Obito. In that fight he didnt need Sage Mode. It was a spacetime ninjutsu fight and with his already fast reaction speed he didnt need it. Not to mention it takes time to build uo the chakra so he couldn't use against in a spacetime fight.
In his fight against the raikage and Bee. He most likely didnt have it yet. That was a younger Minato and even though he was strong probably didnt have sage mode yet. The rasengan probably wasnt even created since he didnt use it in that fight.
The fight against the Rock ninja was also before he was Hokage. He was younger but older than the fight with Ay and Bee. Also we dont know if he had it since they didnt show much of him fighting. It was the Kakashi gaiden focusing more on Kakashi.
Now the reason he didnt use it until now is because he probably felt he didnt need to or Kurama wouldn't let him. He had the kyubii and could use its chakra which would be more convenient than sage mode.
Also in a war where he needs his full speed he would prefer using the kyubii chakra.
Now that he lost it he had no choice but to use sage mode. Even though it was ineffective against God-Madara
