THIS IS NOT A THEORY. It's more of a "wouldn't it be cool, type of thing". So don't ask me for manga proof or anything. It's most likely that some portions of the manga would have to be rewritten to make this even work. But, onwards..
Most shocking plot twist: Obito really died back then, and the current one is just Kakashi's evil alter ego.
Kishi’s art work is very allegorical. Everything has a meaning. So why is Kakashi wearing always wearing a mask? We know him to be Kakashi. We even saw this thoughts when he daydreams.
But still, Kishi is trying to tell us something with that mask. What if wasn't about the tragic past that we have seen. But what if it's something about Kakashi himself?
This plot twist is based off of a KKG that kakashi needs in order for this to work. Say, he could copy memories ,and combined with his Sharingan and knowledge of the modern Edo Tensei, he could read memories from the past people who are long dead. Whatever, this part isn't as important.
After Obito died, Kakashi became mentally unstable and started imagining things that are not real. But the real breaking point was when he killed Rin.
Rin had turned out to be a horrific villain( secretly so not even Minato knows) so Kakashi had to defeat her. Rin, as a lying scheming witch, begged Kakashi to not kill her. But he did. However, both her death and betrayal was too much to cope with at once. He subconciously framented his mind so that the alter egos would believe that she was good and also that she died by choice.
Guilty and depressed, he couldn’t take it any more and fabricated an entire world of delusions and hallucinations. It didn’t help that he was actively using his new Sharingan to constantly put himself under delusion creating Genjutsu.
He also so guilty over the deaths of Rin and Obito that as a coping mechanism, his personality splits apart.
One personality is the current Obito, to satisfy his delusion that Obito didn’t die and that someone else(Kakashi) killed Rin by accident. But this aspect of Kakashi also feels angry for what happened to Obito and Rin so this personality is hellish and hopeless. However, this was necessary to keep his main personality from being destroyed completely.
The other personality is the fake Madara to cope with his inability to control the situation. He created this powerful mastermind to make satisfy his need for control. “Madara, the mastermind”, the one who tricked Hasimrama and planned world domination for over a century. Being such a powerful person would give Kakashi a sense of control.
Now, the real Madara really did die at VOTE. The current Madara is just the real Madara with fake memories that Kakashi planted to ensure the charade continues.
He used his newfound power, Kamui, and his psychic abilities to create, Tobi/Obito, a physical contruct molded from the fabric of Kamui and his psychic powers. This being hosted Kakashi’s two other personalities, “Madara” and “Obito”. This new creation is a puppet that holds Kakashi’s alter ego, fake Obito. This being’s state of existence and be tuned up enough so that it can even do things only real humans can, like being a host for the Juubi. It state of existence can be altered enough such that it can change its appearance. That is why Kisime saw Madara when Tobi took of the mask. That also explains how Tobi avoided the flames of Amaterstu even after being directly hit. It also explains why TOBI claimed to be Madara even when facing an already dying Konan.
When Kabuto finally revived Madara, there was no need for Tobi to host the personality of “Madara” anymore, for it would destroy the charade and also “Madara” was no longer needed for the final parts of the plan as the real Madara with the fake memories would follow though.
After the “Obito” personality is defeated via TNJ, Kakashi, with no other construct to keep his sanity, would emerge a sadistic villain, one that has an extreme power that wasn’t displayed at all up til that point. This is when Kakashi's "mask" finally comes off.
