1. I would add the death of Oonoki from his injuries by Madara. He's already had a false death at the hands of the mizukage's water pistol, he's already had 2 ****ing comets dropped on him and barely survived, not to mention he's old as ****. The other Kages can live and be healed by Tsunade so that Sasuke's plan to kill them would still be a thing but Oonoki logically shouldn't have been allowed to survive yet another close call with death. Also Madara's kill count should be more than just a bunch of nameless fodders.
2. Feral Juubito should have attacked the shinobi army first, instead of going into combat with the Hokages right away. His reveal was one of the most "oh shit" moments of the war but there wasn't much shock value to follow directly after at least. Would have added a lot of tension if he started cutting the fodder army in half with his black stuff and the Hokages needed to teleport him to an isolated area to save the army from being wiped out. There would be a lot of blood and it would be cool.
3. Madara's transformation to Kaguya should have been different. If he just morphed into her it would be pretty disturbing and make Kaguya seem more like a twisted monster. Then later on we could have Madara trying to regain control of his body only for Kaguya to "split apart" from him. Then we could get some interesting character interactions from Madara after he realized his life long manifesto was a trick, and he could get killed charging at Kaguya in rage. His brief reunion with Hashirama wasn't that important, they could just have him say he hopes he gets to see him again in the afterlife and talk about what could have been, and maybe be friends like in the past.

After Kaguya reforms herself from the giant rabbit Juubi she has yet a new form which is more like a humanoid version of the rabbit Juubi with rabbit legs where her combat speed is greatly increased and she can "hop" through her portals to strike people almost instantaneously. Her power completely overwhelms team 7 but they narrowly manage to avoid death by ash bone until suddenly the monster Kaguya freezes in midair because Madara's will is struggling against hers. Madara speaks to her internally saying he isn't going to let this world end if it means a ***** like her wins, similar to how Kimblee held Pride back in Fullmetal Alchemist.
