substitution jutsu

i don't understand substitution jutsu, mainly because i thought you had to do it before you got hit,which is why i don't get it. For example in the bell test when sasuke threw shuriken and they hit kakashi in the neck shouldn't he have done that like a split second earlier like he did with naruto's clone. My second example is when the demon brothers rip kakashi apart and you SEE kakashi's BLOOD! but then he does substitution two seconds later, isn't that a bit late. My last example is in the game, in ultimate ninja storm if you want to do substitution you have to do it as soon as something hits you. you don't get hit by a rasengan then do substitution 5 seconds later, so tell me if i'm right or not.

Well i think you do use the jutsu before being hit. The bleeding effects and those things happen because it needs to be realistic (it doesn't just go puff right away like a clone) otherwise there is no use for the jutsu.
Proof for the fact that you use it before being hit/injured is that while you do see Kakashi's blood (in your example) a moment later Kakashi apears with no wounds or any marks whatsoever.

Substitution and unrealistic clone feints is Naruto's way of plot no jutsu. I mean if you could just switch with the enemy, you would just make them teleport in front of their own jutsu lol
