For years there's been talk about how the ninja academy age graduation is a plot hole. I believe I've figured it out.
Think of it like college/ highschool. They start when their roughly 6, although highly skilled can start at 4, and it takes
4 years before they get tested for graduation. Some can excel through everything and graduate in a year though.
Example:
Naruto started: 6 years old
Naruto graduated : 12 years old.
He failed 3 times. When he was 10 he failed. 11, failed, 12 failed but then passed as this was when he learned shadow clone.
As for Sasuke and the others, Sasuke probably started later, after he learned the fireball techniques when he was 7. So Sasuke probably turned 8 the year he started and graduated his first try at 12
Kakashi started at 4 because he was very talented and graduated in one year because the classes were easier then because they were desperate for ninjas in the war. So the graduation was every year instead of every four in kakashis time.
As far as Obitos memories of the chuunin exams, I believe kishi planned it that kakashi became a chuunin at 6 and the others graduated at the same time as kakashi but were older.
