So, Kubo just have Toshiro a new bankai for apparently no reason.
The first time Toshiro's ice flowers where actually brought up, Toshiro didn't actually confirm whether the ice flowers where a real time limit. the Flowers where not mentioned anywhere during the fake karakura town arc, or any time post timeskip until now.
At the end of that fight, Toshiro is down to just one flower left, and then inexplicably started bleeding all over, despite not being severely injured by his enemy
we have seen this kind of thing happen several times before, during kenpachi's fight with gremmy and in this chapter with kenpachi's bankai. Basically, when someone has far too much power for their body to handle, they explode.
Just before the timeskip, Toshiro states that he needs to learn how to better control his bankai. the wording is important, He doesn't want to make his bankai stronger, he wants to have more control.
So, my conclusion of what Toshiro's bankai is doing in this chapter is this. The ice flowers act as a seal to Hyorinmaru's full power, and whenever toshiro goes bankai, the more he uses it, the weaker the seal becomes, the more flowers break. once all the flower are gone, Hyorinmaru's full power is released, and toshiro explodes. however, during the timeskip, toshiro trained his body to be able to contain the full power, and he can now use his bankai without getting killed almost immediately.
the reason that he didn't use it earlier was because prior to gerard, every fight with toshiro has ended the second he went bankai, whether due to it being stolen, him genuinely beating his enemy, or magic drugs reversing time. now he has had a proper fight, can use his full powers without them being immediately stolen, and is going to get stomped into a frozen pancake by gerard.
As for why he became an adult, i don't know and i don't care.
