How much of a difference do you think it would've made to the plot if Hashirama was the bad guy, working with Obito and revived with a Rinnegan whilst Madara was revived as and alongside the other Hokage etc..

Okay wise guy, Hashirama died like Madara proposed after their one day fight in the condition that Tobirama would one day become Hokage and Madara dies within a few years after that, leaving Tobirama the position.

And I wouldn't downplay Hashirama's intelligence so much, he maybe a goof but he's certainly not a Naruto.
