After watching episode 616 again I'm 80% sure this what Kaido looks like

My theory this picture is when he's transforming into his Ancient Zoan type devil fruit power

I agree. It was made obvious he had a Zoan DF and I'm sure that for him to be the strongest, it had to be a Zoan that stands out.

That being said, it has to be either a Mythical Zoan or an Ancient Zoan.

Since Momonosuke is so important, I feel that he is involved with Kaido. I say Kaido might be a Mythical Zoan DF, specifically a Dragon. Not a Japanese/Chinese Dragon though, a European one
