Maybe he had prepared it before but didn't "activate" the edo tenseis. Just put them in the coffins. So there was an edo tensei that looked like Minato but it was quickly thrown in a coffin to be used later. When he attempted to "activate" it he realized the soul was elsewhere and it was a dud.

That's just it, for the edo tensei of Minato to even be created, his soul would need to be outside the death god's belly in the first place. The way Kabuto described it, if Oro attempted to create an edo of Minato, it would never have been created in the first place. Thus he could never have been put in a coffin to begin with, dud or not. Clearly what Oro used does not align with the official depiction of IWR.

The retcon was Kakashi getting it as a child, and that is not the definition of a plothole. A plothole is a fact that is in direct violation to rules or circumstances already established beforehand. Kakashi getting MS as a child and not realizing it is not a plothole because it can be explained by him passing out right after awakening it. On the contrary, Oro failing to summon Minato because the soul was in the demon belly is in complete contrast to the variation of IWR established by Kabuto because Oro should have certainly discovered the failure during his prep time. That is much more close to a plothole.

A plot hole or plothole is an obvious mistake or missing element in the plot of a fictional work, such as a book, play, film, or TV show.



Missing element: Why did it take him years to realize that he had MS? What made him found out?

Sasori's puppet body is not his physiological body, which is what the jutsu returns to the shinobi. Sasori's real body 'died' the instant he turned himself into a puppet, so that is how he was brought back.

Yet the Jutsu brings back non-physiological thing clothing and armor. Edo Tensei is very selective.
