You're right, at the very least Tatsumi should have lived, so that he could end up with Akame. Even smallest happy moment would be good. I think loss of almost all friends was too big of a burden for Leone, and she just did not want to live with it.

Personally, if I were in place of Akame in the end, I would probably have led those who would attack me to kill me, since she does not seem to have any purpose in life anymore, all her friends died which a really heavy burden to carry.
