The reason why tobi was differnt from obito is because of the spiral dude
TOBI/OBITO USED HIS BODY AS A ARMOR SOBasic the armor can speak
(Just like when kurama and naruto switch when they wonna say something relevant to their comrades)

In this case ,the spiral dude IS THE COOL GUY WHO ACTS FUNNY, then obito switches when he wonna fully analyse something(Like when he talked to kakashi and naruto about sasuke)He also did the same with Konan.........

In the next two - three releases of the Manga we will hopefully find alot of answers to all the Tobi questions - Including: how did Minato fight Obito/Tobi if Obito was still around Kakashi's age? The only explanation for it is the Zetsu, this is just a guess, so feel free to add criticism within reason.
