Well, seeing as quite a few people are arguing about how the manga is now starting to become shittier, what changes would you make to the series? Here is my idea;
Sayo and Ieyasu do not die in the beginning; they both manage to survive long enough to be rescued by NR. Sayo joins Tatsumi in Night Raid, but Ieyasu is conflicted over joining NR or joining the military in order to get money for his family (And don't even ****ing say that NR is paying Tatsumi, because the only time the village was ever mentioned getting money was AFTER the Revolution succeeded.) Ieyasu says goodbye to his friends, and joins the military. The squadron he's apart of his sent to support Esdeath's troops in the North. Ieyasu manages to impress Esdeath, starts rising through the ranks quickly.
NR is progressing as normal, Tatsumi and Sayo grow a tad closer but they both still worry for Ieyasu. Scheele doesn't die fighting Seryu, because she immediately uses her Trump Card to GTFO along with Mine. Bulat dies like normal, Tatsumi gets Incursio. Najenda manages to get Tatsumi in contact with Ieyasu, who explains that with the death of the Three Beasts (or whatever they were called, the group with River) meant that he was promoted to guard Esdeath. Tatsumi tries to convince Ieyasu to help them kill Esdeath. Ieyasu hesitantly agrees, but is still undecided due to how Esdeath trained him and believed in his potential. The huge benefits of cash for back home help too.
NR ambush Esdeath as she is going on a trip to wherever, somewhere out of the Capitol. Ieyasu decides to stand by Esdeath, hoping that he can just knock out Tatsumi and Sayo to protect them and Esdeath. NR is unprepared for Ieyasu to start fighting them as well with his new hax Teigu (probably an armor or some shit). Due to this, Esdeath quickly gains the advantage and kills Najenda; enraged by the betrayal, Tatsumi kills Esdeath in order to get to Ieyasu, but with the last of her power Esdeath manages to get Ieyasu out of there. (Killing Esdeath off early because she should not be strong enough to tank all of NR. If any fans of Esdeath argue, too bad, Incursio evolved.)
Ieyasu is pissed at Tatsumi and Sayo and how they seem more concerned for NR and the revolution than their friendship with him, and he cries over Esdeath's death. Honest gives him a rousing speech that only further cements Ieyasu's decision to betray his friends and be loyal to the Empire. He asks Honest for help to take down NR, and Honest agrees and helps him form the Jaegars. (Same members as canon.)
Lubbock is now leader of NR, and designates Ieyasu as a high-priority target, much to Tatsumi and Sayo's horror. NR also goes to the Revolutionary Army HQ, meeting the leader and other high-ranking members. Chelsea and Susano'o are assigned to NR, with Susano'o becoming Sayo's Teigu.
Ieyasu tries to be a great leader like Esdeath, but is sorta strict to the Jaegars. He still offers some leeway, but only if its in the best interest of the Empire. (So you can't let NR kill a high ranking official, but if that official is undermining the Empire you can kill him yourself. Losing fights to NR is fine too, just as long as you actually tried.)
Stylish is the only member killed by NR, specifically by Chelsea who assassinates him in his lab.
Wild Hunt is introduced; Champ is killed by Ran, but Ran is executed by Ieyasu after his motives are discovered.
Enshin is killed by Bols after trying to rape Bol's wife. Ieyasu lets it slide, and even Syura admits Enshin was too stupid to get away with it. Syura later kills Leone, but is killed by Akame and Mine, but still gave them a good fight.
Cosmina is sorta killed by Tatsumi, but is experimented on by Dorothea. Lubbock is discovered spying in the city by Izou, who attempts to kill him. Susano'o and Sayo rescue Lubbock, but flee from Izou.
Seryu and Ieyasu hook up, sorta sharing the whole sense of Justice.
Monster Cosmina is released by Honest, at Dorothea's objection, within the Capitol as a ploy to force NR into the open. Jaegars and NR team up to kill Cosmina, but Seryu turns on NR immediately after and kills Mine. Scheele cuts off Seryu's arms in an attempt to kill her, but is than killed by Ieyasu. Jaegars and NR square off, Susano'o almost kills Kurome but gets rekt by Wave. NR retreats. Without Stylish, Seryu can't fix her arms and is forced to retire from the Jaegars. She and Ieyasu get into an argument about it, and break up.
Wave and Kurome become an item a few days later, stemming from Wave rescuing her from Susano'o.
Revolutionary Army reaches the Capitol; final arc begins. Dorothea finishes fixing the Shikoutazer, but Honest betrays her. Dorothea attempts to kill Honest, but Honest destroys her Teigu than has his elite guard fight her. Dorothea almost wins, but is shot to death by Honest before she kills the last guard. Izou knows that Honest is likely to kill him too, but goes 'lol **** it' cause he's more concerned with killing the revolutionary army.
Tatsumi fights Budo, which ends in a simultaneous KO. Lubbock is directing things from an NR base in the city, but is attacked by the four Rakshasa Demons. He defeats all of them like a boss, but Mez manages to survive.
Izou is bored, since the Revolutionary Army is taking ****ing forever. He goes to Dorothea's lab, where the remnants of Team Stylish are stationed. He starts slaughtering the hell out of them, but in his rampage a certain experiment is released; a humanoid Danger beast outfitted with multiple Teigu. Kaku also escapes with Stylish's danger beast serum, taking it so he can fight Izou, but he loses control of his new form.
The Emperor begins using Shikoutazer to fight the rebels, but assaults the danger-beast Kaku in order to protect the Empire. Ieyasu attempts to kill the downed Tatsumi, but Sayo and Susano'o stop him. Tatsumi wakes up, and the childhood friends fight.
Seryu assaults the rebels, shooting her arm guns from atop Koro's back, but is forced to abort when multiple Teigu users attack. (She doesn't want to leave, But Koro takes her away).
The humanoid Danger Beast kills Honest as it rampages around the palace; it's been outfitted with Champ and Enshin's Teigu, along with some mechanical modifications from Stylish's notes and the help of Team Stylish. Akame encounters the beast, and attempts to fight it but Murasame's poison is useless. Izou happens upon the fight, and enters to assist Akame in fighting the beast. Izou and Akame eventually manage to slay the Danger beast, and Izou doesn't even waste a second before attacking Akame. Kurome interrupts the fight, and the two sisters fight Izou.
Unfortunately, Izou is too powerful for the two of them. He blocks Akame's attacks with his sword, and catches Kurome's sword with his bare hands. He eventually gives a devastating blow to Akame, than grabs Kurome's blade and states that it is her time to be fed to Kousetsu as well. Kurome outsmarts him by actually wielding Murasame in the swing, which poisons Izou. Izou collapses from the poison and Kurome goes to kill Akame with Yatsufusa, but is stopped by the appearance of Wave. In her moment of distraction, Kurome fails to stop Chelsea as she takes the heavily wounded Akame away.
Ieyasu is defeated by Tatsumi and Susano'o, but states that he was only trying to be a hero of the village; not someone who would put their village on the line for a revolution that might not even succeed. Tatsumi and Sayo want to spare him, but Ieyasu kills himself to avoid both a life of imprisonment and having to force his friends to do it. The Emperor kills the danger beast Kaku, and is knocked out by Chelsea who had managed to infiltrate the Shikoutazer after taking Akame to Lubbock.
Epilogue: Tatsumi and Sayo are married, and mention that they'll name their first son Ieyasu, while Susano'o acts as a nanny. Lubbock and Mez are actually dating now, living above Lubbock's book store. Akame never fully recovered from her injuries, and is forced into a wheelchair while undergoing physical therapy with the help of Chelsea. Budo returns to his post as Great General and helps to repair the Capitol's infrastructure, further aided by the remaining Jaegars.
Seryu starts her own martial arts dojo, molding young minds into following the path of JUSTICE. She also finally found a new boyfriend, a psychiatrist who is actually making good progress with weakening her Justice obsession and who plans to propose to her. Wave and Kurome return to Wave's hometown after helping to fix the government. The Emperor appoints the Path of Peace Leader as his new Prime Minister. Izou survives Murasame's poison thanks to Dorothea's alterations on his body (She made Cosmina immune in canon, pretty sure it can work for Izou), or because he can't just go and die while Kousetsu depends on him for food, so he got up through sheer willpower.
Bols goes back to his family and has many happy years with them.
There. That's how I would've done it.
