If you think about Zangetsu (Quincy), he's already said that he is on Ichigo's side and he is also Bach from 1000 years ago.
If you think about Real Zangetsu (Hollow Ichigo), he is Ichigo's zanpakuto and i don't think that Zanpakuto could turn against his master.

Urahara is the final villain together with Vizards. I find it strange how easily Vizards went down without even trying. I think they're fine with what is happening atm to SS. I wont consider the Vizards as completely evil, but more like Nagato.
I cant say much about Urahara, everything is possible with him. He has the potential to be the best written char in bleach.

1. Cause that's what Kubo does. When he twists the plot he barely tries to fix the plot holes that show up and honestly it seems like he cares more about making a plot that surprises us than a plot that makes sense.

3. Agreed, which is why I don't want Aizen as the final villain. That doesn't mean he can't play another role in the war though.

It was already confirmed that he will have role in war.

Aizen will be the final villain.
He was defeated and then shown in the final arc.
Ichigo will probably persuade Ishida to turn back.
Ichigo will then kill Yhwach.
Aizen will then probably come back and try to create that key as we know enough souls will be or already have been harvested, look at all the deaths.
Soul King will be shown, some long fight goes down, then however Kubo decides to end the series will be his choice.

Kugo Ginjo was also defeated and shown in final arc, but i wouldn't say that he will have some huge role.

I don't think that Bach will go down that easily, ways i see him being killed are:
-Soul King kill him and take his place as villain
-Haschwalth kill him and take his place as villain
-Ichigo kill him, but with assumption that Bach is final villain and after Ichigo got some new power ups.

I found more plausible for Aizen to die, but i'm not sure who could do that, Uryu (Bach's Arrow) or Haschwalth (Bach's Blade).
